The course I just finished put a number on that story, and the number is not kind.<\/p>\n<p>Entry No. 19 in the ledger is the project everyone dreams about. Stone counters, a full ceramic tile backsplash, custom white cabinets, commercial appliances, porcelain tile floors. The complaint that starts it is always the same: old countertops, a linoleum floor, a terrible refrigerator, &#8220;I need a major upgrade.&#8221;<\/p>\n<p>In the 2021 national Cost vs. Value data the upscale major kitchen cost <b>$149,079<\/b> and returned <b>$80,284<\/b> at resale. That is <b>53.9 percent<\/b>, barely over half, the second worst return of the twenty projects studied. The claim being busted is the doubling story. You do not put $149,000 in and take $300,000 out. You put $149,000 in and, on the national average, your home is worth about $80,000 more the day the dust settles.<\/p>\n<p>One line item tells the whole story. The commercial grade refrigerator in the upscale spec runs around <b>$12,000<\/b> in the course&#8217;s telling. The perfectly good big box refrigerator in the midrange kitchen runs around <b>$3,000<\/b>. Same cold milk. The market reimburses function, and a $9,000 premium for the same function is taste. Taste is worth paying for. It is just not an investment.<\/p>\n<h2>What the project actually includes<\/h2>\n<p>The printed spec: a 200 square foot kitchen with 30 linear feet of top of the line custom white cabinets, stone countertops, an imported ceramic tile backsplash, a built in refrigerator, a commercial grade cooktop with a vent hood, a wall oven, a built in microwave, a high end undermount sink with water filtration, low voltage undercabinet lighting, and tile flooring that looks like wood. If you are staying, and you cook, and this kitchen is what you want to live inside for the next fifteen years, use value is a perfectly good reason to write the check. The instructors say exactly that. What they will not let you do is blur use value into resale value at a listing appointment. Two different currencies.<\/p>\n<p>There is also a scale warning hiding in this entry. The course is blunt: you do not put a $150,000 kitchen in a modest split level, because the neighborhood sets a ceiling and the house cannot out earn its comps. Over improvement destroys return faster than any line on the chart. The kitchen has to match the house, and the house has to match the street.<\/p>\n<h2>What the current report says about our market<\/h2>\n<p>Locally the check gets bigger and the recoup gets thinner. The 2025 report prices the upscale major kitchen at <b>$192,231<\/b> in the San Francisco metro, returning <b>$61,686<\/b>, about <b>32.1 percent<\/b>. The Pacific region shows 38.8 percent and the national average 35.7 percent. Beginning with recent editions, Zonda draws job costs from Verisk&#8217;s XactRemodel estimating data and pairs them with resale opinions from a national survey of more than 6,000 REALTORS&reg;. The garage door moved from about 94 percent recouped in 2021 to about 268 percent in 2025 largely because the measurement changed, not because the world did.<\/p>\n<p>So treat every percentage as a ranking signal with a year stamp, never as a promise. These are averages for professionally installed projects across a whole metro. Your street, your house and your contractor will differ. Return of investment, not return on.<\/p>\n<\/div>\n<h2>The Fremont footnote<\/h2>\n<p>Fremont adds two twists. First, our housing stock skews toward homes where the neighborhood comp ceiling is real. A Mission San Jose kitchen competing with recently rebuilt homes can justify more than a Centerville rancher can, and the same $190,000 spend reads completely differently on the two streets. Second, if the kitchen is part of a larger reshuffle that touches walls, gas lines or electrical service, current Title 24 and electrification rules shape the scope. Induction and heat pump ready panels are increasingly what buyers here expect to inherit, which quietly favors the midrange electric future over the commercial gas showpiece.<\/p>\n<h2>What I would actually tell you<\/h2>\n<p>If you are selling inside two years, I will almost never recommend this project. The course&#8217;s own ladder, which I will finish at entry No. 3, shows the cheaper the kitchen intervention, the better the ratio: minor remodel 72.2 percent, major midrange 57.4 percent, major upscale 53.9 percent, all 2021 national figures. Spending more on a kitchen buys less of it back, every single step. If you are staying, buy the kitchen you love and enjoy every morning of it.
